What Shaft Flex Do I Need?

The most consequential spec on a golf club, chosen by ego more often than by measurement. Here is how to work out yours in about ten minutes.

Pick flex from your driver clubhead speed, or from how far you actually carry a driver — not from what sounds respectable. Roughly: under 75 mph ladies or senior, 75-85 senior, 85-95 regular, 95-105 stiff, above 105 extra stiff. Those bands are a starting point, not a law, and the reason why matters.

What flex actually does during a swing

A golf shaft is not a rigid stick. During the downswing it bends backwards as the head lags behind your hands, then unloads — springing forward — through impact. That unloading is what adds speed and closes the face. Flex describes how much the shaft bends and, more importantly, how it times that release.

Get it too stiff for your swing and the shaft never fully loads: the head arrives late and open, the face is low and right (for a right-hander), and you lose both distance and the ability to square the club. Get it too soft and the shaft loads more than you can control: the head arrives early and closed, flight balloons, and dispersion widens because timing has to be perfect. Neither error is subtle once you see it on a launch monitor.

The speed and distance bands

Clubhead speed is the honest input. If you do not know yours, carry distance with a driver is a reasonable proxy — and note that this means carry, the distance in the air, not the number you tell people at the bar.

  • Under 75 mph (driver carry under about 180 yards) — ladies (L) or senior (A) flex.
  • 75 to 85 mph (about 180-210 yards) — senior (A) flex.
  • 85 to 95 mph (about 210-240 yards) — regular (R). This is where most amateur golfers actually sit.
  • 95 to 105 mph (about 240-270 yards) — stiff (S).
  • Above 105 mph (270 yards and beyond) — extra stiff (X).

The part nobody tells you: the letters are not standardized

There is no industry body defining what "regular" means. One manufacturer's R is another's S, and stock shafts in complete sets are frequently softer than the same letter in an aftermarket shaft. Two clubs both stamped "stiff" can measure noticeably differently in frequency.

The practical consequence: use the letter as a starting point, then judge the club by ball flight rather than by the label. Consistently low and right suggests too stiff. Consistently high, left and inconsistent suggests too soft. If you are switching brands, do not assume your flex travels with you.

How to check yours in ten minutes

Most driving ranges and every golf retailer now have a launch monitor, and many will let you hit half a dozen drivers for nothing. Hit six drives, look at clubhead speed rather than total distance, and match it to the bands above. That single measurement is worth more than any amount of reading — including this page — because it replaces a guess with a number.

Weight, torque and kick point — the specs the letter hides

Flex is the headline number, but it is one of four things a shaft does, and the other three explain why two shafts with the same letter can feel nothing alike.

  • Weight.Measured in grams, and arguably more important than flex for anyone losing clubhead speed. A lighter shaft lets you swing faster for the same effort. Driver shafts run from roughly 40g at the light end to 80g and beyond; iron shafts from about 50g in graphite to well over 120g in steel. If you have ever picked up someone else's club and thought "that feels easy to swing," you were almost certainly noticing weight rather than flex.
  • Torque.How much the shaft twists along its own axis during the swing, quoted in degrees. Lower torque resists twisting and feels stiffer and more stable; higher torque feels smoother and can help a slower swinger square the face. It is why a "soft stiff" shaft can still feel harsh — low torque reads as firm even when the flex is not.
  • Kick point (or bend profile). Where along the shaft most of the bending happens. A low kick point bends nearer the head and launches the ball higher; a high kick point bends nearer the grip and launches it lower. Slower swings almost always benefit from a low or mid kick point, which is why lightweight senior shafts are usually low-kick.
  • Length. A longer shaft theoretically produces more speed and reliably produces worse contact. Most amateurs would gain distance from a driver an inch shorter than standard, because center strikes beat theoretical speed every time.

Do your driver and your irons need the same flex?

Not necessarily, and assuming they do is a common mistake. You swing a driver far faster than a 7-iron, and iron and driver shafts are engineered on different scales entirely — a "regular" iron shaft and a "regular" driver shaft are not measuring the same thing. Plenty of golfers legitimately play a stiff iron shaft and a regular driver shaft, or the reverse.

Two practical points follow. First, if you buy a complete package set, every club in it will carry one flex and it is usually on the softer side — which is correct for the golfer that set is built for. Second, if you are buying clubs piecemeal, judge each purchase on how the club performs rather than on matching a letter across the bag. Ball flight is the evidence; the stamp on the shaft is a label.

Where flex matters most, and least

Most: the driver, by a distance. It is your longest, lightest, fastest club, so shaft behavior has the largest effect on both speed and face angle. If you only get one spec right in your bag, get the driver shaft right.

Least: wedges. They are short, heavy and swung well below full speed, so shaft flex barely registers. Wedges ship in wedge flex for a reason — do not spend money optimizing it. Put that money into the wedge loft you are actually missing instead.

The cheapest way to act on this

If your driver flex is wrong, a reshaft costs far less than a new driver and fixes the actual problem. If your whole set is a flex out and you were buying anyway, buy correctly rather than reshafting thirteen clubs. And if you are between flexes, go softer — a slightly soft shaft costs you a little dispersion, while a shaft that is too stiff costs you launch, speed and the ability to square the face.
